AI Adoption Isn’t a Tool Decision. It’s an Operating Model Decision.

AI is everywhere right now.
Executives are saying, “We need to be using AI.”
Teams are testing tools.
Vendors are pitching automation across every function.
And yet, in most organizations, adoption feels messy.
Not because the tech isn’t good.
Because no one designed how it should actually work inside the company.
That’s the part people skip.
AI doesn’t usually fail because of capability.
It fails because of structure.
Here’s what I’ve learned building applied AI systems inside a marketing organization, and why most rollouts stall long before they scale.
The Real Problem Isn’t AI. It’s Coordination.
Marketing teams are layered.
You have product building things.
Strategy defining direction.
Channel teams executing.
Sales and leadership measuring impact.
When someone says “use AI” without defining how those layers connect, friction shows up immediately.
I’ve seen this play out the same way over and over:
- Leadership says use AI.
- There’s no defined use case.
- No communication plan.
- No ownership.
- No measurement.
Then six months later everyone’s asking why adoption is low.
The honest answer?
“The failure most organizations have is actually communicating around AI. It’s not anything else.”
You can have strong tools.
You can have smart people.
If you don’t have structure and communication, it turns into noise.
Stop Trying to Turn Marketers Into Technologists
There’s this idea that AI adoption means every marketer needs to learn prompting, models, automation, all of it.
That’s not realistic.
And it’s not necessary.
Most marketers already know what they want to accomplish.
“The average person understands conceptually what they want to do. They need somebody else to take that concept and turn it into reality so they can continue doing what they’re already good at.
If you tell everyone they need to become an AI prompter, you’re actually pulling them away from the value they already bring.”
Your strategists should stay strategic.
Your creatives should stay creative.
Your channel owners should stay focused on performance.
AI should support that work, not redefine their job.
The Top-Down Mandate Is Where Things Break
Another pattern I see a lot:
“Too often, ‘use AI’ is very top-down. But the people saying that don’t actually know how to use AI. So there’s no strategy. There’s no communication plan. And then you’re left with this weird force structure that doesn’t work.”
When leadership pushes AI without understanding the operational lift behind it, expectations get set in the abstract.
Something that sounds simple at the executive level might be extremely complex at the execution level.
Or the opposite.
That gap creates frustration fast.
AI adoption works better when it lives in the middle of the organization.
That middle layer translates:
Strategy upward.
Workflow downward.
That’s where the structure gets built.
Start With Friction, Not Features
Most AI conversations start like this:
What can this model do?
How advanced is it?
How do we use it everywhere?
That’s the wrong starting point.
Start with friction.
Where does work slow down?
Where does senior expertise become a bottleneck?
Where are teams repeating manual analysis?
Then build around that.
I think about it this way:
“I’d rather take your idea and turn it into a hammer. Turn it into a screwdriver. Next thing you know, you’ve got a whole toolbox full of ways to increase efficiency.”
Most teams don’t need to build the hammer.
They need to use it.
If you abstract the complexity correctly, adoption gets easier.
Don’t Let 1,000 People Experiment Independently
Another common mistake is letting everyone run their own AI experiments.
It sounds empowering. It creates chaos.
“Instead of having a thousand people trying to do this individually, you have a few people who really spearhead it. They’re not necessarily building it. They’re ideating it. They’re accountable for adoption.”
Inside our organization, we created a Product Advisory Council model.
Each team has a small number of AI champions who:
- Deeply understand their workflow
- Bring structured ideas forward
- Translate feedback back to product
- Own adoption inside their team
And this part matters more than most leaders expect:
“People do their best work when they’re doing work they enjoy. The people who volunteer for this are excited about it. That’s who you want leading adoption.”
If no one owns adoption, it fades.
If someone owns it and cares, it sticks.
Deployment Is Not Adoption
Building something with AI is not the same thing as rolling it out successfully.
Every capability we introduce follows structure:
- Clear documentation
- How-to videos
- Team-level hands-on sessions
- Sales enablement
- Organization-wide communication
- Ongoing feedback loops
Adoption doesn’t happen because a tool exists.
It happens because you design reinforcement around it.
If you skip that layer, usage drops.
Measure Adoption, Not Activity
A lot of organizations measure AI by output.
More prompts.
More content.
More automation.
That doesn’t tell you if it’s working.
What matters more is:
- Are decisions moving faster?
- Are senior bottlenecks reduced?
- Are teams consistently using the system?
- Is performance improving?
- Is internal satisfaction increasing?
If AI increases clarity and velocity, it’s working.
If it increases activity but not clarity, you’ve just added noise.
What This Looks Like in Practice
